We'd been outsourcing all our cutting and engraving for six years. The Spreadsheet With Too Many Tabs
I'm a cost controller, not an engineer. My job is budgets, contracts, and total cost of ownership. So when I started this project, I did what I always do: built a spreadsheet and started requesting quotes.
The options broke down into four categories:

The Helix CO2 laser looked incredible in those before and after shots. Clean edges, detailed engraving, consistent depth. The owner said he was upgrading and the machine was "running perfectly."
At $3,800, I was already mentally spending the savings. Then I did what cost controllers do. I started asking questions.
"The tube is original," he said. "Probably has some life left."
Probably.
I called a laser service company and asked what a used machine like that needed before it could run reliably. Here's the list they gave me:

Option C: 1.5kW fiber laser
- Machine: $18,500
- Ventilation and electrical: $8,500–15,000 by the time our contractor finished talking
- Tooling: $2,000–4,000
- Year one TCO: $29,000–37,500
I don't have hard data on industrial ventilation compliance requirements for fiber lasers. I can only tell you what our contractor estimated after visiting the space. If your building has better infrastructure than our cramped retail unit, your costs could be lower. But I doubt they'd ever get close to a desktop machine.
The used Helix CO2 laser? After repairs, wiring, and calibration, my estimate was $6,000–7,500.
So the real competition was: $6,000–7,500 for a used machine with no support, versus $11,600–12,600 for a new machine with a warranty, software included, and a company that picks up the phone.
The difference was about $5,000 in year one. Worth it? Yes. Because if the Helix breaks in month two, we're not just out $3,800 — we're out the revenue we expected from bringing those jobs in-house. That's the hidden cost nobody tabulates on a sales quote.
Our Glowforge Aura Sidekick (Unexpected)
One thing that surprised me: we bought the Glowforge Pro in October 2024. By January, I'd ordered the Glowforge Aura craft laser printer as a second unit for prototyping.
Here's something nobody tells you about laser work: your main production machine becomes a bottleneck when you need one-off tests. A client asks for a quick sample with their logo in a font we haven't tried yet? That's a 5-minute job on the Aura — without interrupting the Pro's queue.

One caveat: our situation is pretty specific. We're a small shop with predictable order patterns and a clear need for engraving plus light cutting. If you're running a high-volume production floor with heavy metal cutting requirements, a 1.5kW fiber laser or a big plasma cutter might genuinely be the right answer. Different jobs need different tools.
But if you're deciding whether to trust your gut and grab a "bargain" used machine? Do the TCO math first. It's saved me from myself more times than I can count.
And one more thing: small orders deserve to be taken seriously. The vendors who treated us like a real customer when we were a 12-person shop are the ones I'll call first when we grow into a 20-person shop.
